Four stages from pre-AI to the AI era.

"The AI era" means little until you can say where your company stands in it. We use four named stages, each with signs you can check, so you know where you are and what comes next.

Buying AI doesn't put you in the AI era. How your company runs does.

You may already have bought AI: Copilot seats, a chatbot subscription, a pilot. Buying it doesn't tell you what changed. A stage describes how work actually runs: who uses AI and under what policy, whether the data behind it is clean and reachable, whether agents do defined work, and who is accountable when something goes wrong.

A stage is about how you run, not how big you are or whose software you use. A small firm can be further along than a large one. That's why every Scorecard and Assessment starts with your stage, and every offer says which stages it works on.

Microsoft's research describes the same destination. Microsoft's Work Trend Index (May 2026) calls it the Frontier Firm: work redesigned around people and agents, with people still responsible for the outcomes. The four stages are the route there, one step at a time.

The four stages, the signs of each, and what moves you up.

These definitions are the ones every Scorecard and Assessment scores against. You may recognize signs from more than one stage; the score says which one describes you best, and why.

  1. Stage 1Pre-AI

Manual, disconnected systems, AI used by individuals in free tools, no policy, no data foundation.

    Signs you're here

    • People paste work into free AI tools on their own.
    • Customer and operational data live in separate systems and spreadsheets.
    • There's no AI policy and no one owns security end to end.

    What moves you up

A security and insurance baseline, an AI policy, and data you can reach from one place.

  2. Stage 2Assisted

Copilot and AI tools licensed and governed, security and insurance baseline in place, data cleaned and reachable.

    Signs you're here

    • AI tools such as Copilot, Gemini or ChatGPT are licensed, with a policy for how they're used.
    • MFA, backups and endpoint protection meet what your insurer asks for.
    • The data that matters is cleaned up and reachable from the tools your people use every day.

    What moves you up

Your first agents running defined workflows, with people approving the exceptions.

    TNT's next stage: Assisted

  3. Stage 3Operated

Agents run defined workflows with people approving exceptions, on one record, with a control plane.

    Signs you're here

    • Agents draft and act on defined workflows; people approve what falls outside the rules.
    • Every action ties back to one record of customers, work and money.
    • A control plane shows what each agent did, what's waiting and what it cost.

    What moves you up

Designing new work around agents first, with the technology function run as a service.

  4. Stage 4Native

The company is designed around agents and people, new work starts as an agent, and the technology function runs as a managed service.

    Signs you're here

    • New work is designed as an agent with a person accountable, not as a new hire first.
    • Agents earn autonomy on a measured record and lose it on a single reversed action.
    • Infrastructure, security, data and agents run as one managed service.

    What moves you up

Keep the record honest: measure, review quarterly, and re-score.

The Scorecard places you from the outside. The Assessment confirms it from the inside.

The free Scorecard reads your answers and your public footprint, such as your website and your email security records. Anything it can't see from the outside is marked "Not measured" rather than guessed. A person replies within one business day. Your Scorecard within 48 hours of that reply.
